The situation
The firm had run twelve AI pilots in eighteen months. None had outlived the partner who sponsored it. The managing partner asked us to find out which two were worth keeping — and to design the firm-wide system that would actually hold them.
What we did
We audited every pilot, killed ten, and rebuilt two with the practice teams that owned them. We wrote the operating model — who decides, who funds, who maintains — in eight pages. We trained the partners' assistants to run a weekly review using it.
Outcome
A monthly partner forum that takes 40 minutes, and two workflows the firm depends on. The first AI work, in their words, that didn't disappear after the demo.
